Black Friday 2026: which signals should shape your plan?

Before Black Friday come the reports, forecasts and trend lists. The market will grow. Customers will compare more. AI will change shopping. For a business, how useful these ideas are depends on how they connect to its own products, audience and resources.

A good plan for Black Friday 2026 uses documented signals and scenarios that can be checked. It separates observed results from estimates and sets out what we would need to see in the business to change a decision.

This analysis is dated October 6, 2026. Black Friday 2026 results are not yet available; the directions for this edition remain preparation hypotheses, not confirmed results.

Three types of information, three different uses

A historical result shows what happened in a sample and a period. A forecast estimates what could happen. The business’s own data show more directly how its audience, offer and operations behave, within the limits of the measurement available.

We use them together, but we do not confuse them. Growth reported in a market is not an automatic target for every store in that market. Nor does an international trend implicitly describe Romania, a specific category or a local service.

What we can anticipate without claiming to know the outcome

We propose three working hypotheses for preparation. They are NOT MORE.’s editorial and commercial interpretations, to be checked against your own data. They are not measured conclusions about every shopper in 2026.

First: for some categories, comparing the total offer will deserve more attention. We can prepare information about variants, costs, use and delivery times. We check the hypothesis through customer questions, internal searches and behavior on the relevant pages. A bigger discount does not necessarily resolve confusion about the product.

Second: discovery and purchase may stay spread across several places. Social media, search, marketplaces, recommendations and AI tools can play a part at different stages. We check the available sources and ask customers how they found us, without assuming we can reconstruct every path. This does not oblige the business to invest on every platform.

Third: the buying window may differ from the calendar the retailer chooses. One audience may research earlier, another may wait for an offer or a delivery date. We analyze how demand is distributed before, during and after the campaign. Its length is chosen based on behavior, margin, stock and capacity, not on a rule that a longer campaign is always better.

Romania needs local checks

For a business selling in Romania, priorities can differ between categories, towns and types of customers. We compare our own buying windows, delivery costs, payment methods used and support requests. For sales in other countries, we redo the analysis for those markets.

A retailer’s or an agency’s commercial calendar is not a mandatory calendar for the market. Dates announced by relevant partners are checked at their source before planning. And a promotion period proposed by a supplier does not prove that our audience will buy on exactly those days.

Likewise, a percentage increase in value can include the effect of prices and product mix. We look separately at the number of orders, units, revenue and contribution, using the same calculation method across periods.

From trend to conditional decision

A statement such as “people will shop more cautiously” is too broad to guide a campaign. It becomes useful when we connect it to what we observe and to a possible response.

From trend to conditional decision
Situation observed in the businessWhat we investigate before concludingPossible direction
Relevant traffic, but many questions about the differences between productsMissing information versus a problem with price or availabilityClearer explanations and comparisons
Orders rise, contribution fallsThe mix, the discount, acquisition cost and cost to serveAdjusting the products or the investment
Interest appears before the launchReal intent, availability and the buyer’s calendarPreparation content and an accurately communicated offer
Delivery promises become hard to keepActual capacity and orders already committedScaling back the affected promotion and updating delivery times

The table is a framework for discussion, not an automation ready to switch on. Thresholds are set from margins, data volume, reporting delays and capacity. A temporary signal does not always call for an immediate change.

Which questions are worth turning into content

“Which of these options should I choose?”, “What is the full cost?”, “When will I receive the product?” or “Does the offer make sense for how I will use it?” are useful directions to explore. We do not present them as the most searched questions without research that confirms it.

To prioritize, we use the recurring questions in the business, the available search data and the difficulties people show when choosing. Then we build materials that are clear enough for people and organized well enough to be discovered. We do not promise rankings in Google or recommendations in AI answers.

Some of these explanations stay useful after the campaign. Investing in product clarity can support sales longer than a message tied only to a date.

Who turns the plan into concrete work

NOT MORE. can interpret the data together with the client’s team, define the scenarios, produce the materials and pages, implement measurement, manage distribution and report on the agreed results. Our contribution can cover the whole journey or just the components needed.

The client validates the commercial information, resources and delivery capacity. If a strategy and partners are already in place, we start from them. Our responsibility is to connect the direction with what we build and with what we can check afterward.

To put this into practice, continue with “Do not set the Black Friday budget on launch morning.”, “Customers compare offers before reaching your website. What can they find out?” and “Black Friday on your website and on marketplaces. Where does selling make sense?”. We update the plan when relevant evidence appears, keeping clear what we knew and what we assumed at each stage.
