How much should a company spend on digital marketing?

A budget starts with the objective, customer economics and the capacity to deliver. See how to build an estimate and what it should include beyond ads.

Your digital marketing budget is set from the objective, the economic value of customers, the cost of reaching them and the company’s capacity to deliver. It includes paid promotion, but also the strategy, creative, implementation and measurement required. A percentage of revenue can serve as an internal reference point; on its own, it does not show that the investment is sufficient or sustainable.

The question comes up naturally before working together: “What budget should we start with?” A useful answer should show you what you could achieve, which assumptions support the estimate and how much you can afford to learn before you expand the investment.

A company with existing demand, a clear offer and spare capacity starts from a different place than one launching an unknown product. Even with the same revenue, the work required can be very different.

What goes into the budget besides the money for ads?

First, we separate the costs that build a capability from those needed to use and maintain it. A landing page can be built in a separate stage. Content, campaign management and checking results can continue monthly. The same activity should not be counted twice.

Not every project needs every component from scratch. If there is a usable strategy and suitable materials, we budget for the contribution that is missing. If the website is blocking inquiries, part of the investment has to remove that bottleneck.

How do you get from the objective to an estimate?

Suppose a service company is aiming for 20 new customers within a set period. As a working assumption, it uses a 5% rate of eligible inquiries turning into customers and a cost of 50 lei per eligible inquiry.

A purely hypothetical example, not a forecast or a market benchmark:

  • 20 customers ÷ 5% = 400 eligible inquiries needed.
  • 400 inquiries × 50 lei = 20,000 lei in estimated media budget.
  • If production, management and measurement together cost another 6,000 lei, the budget for these activities reaches 26,000 lei.
  • 26,000 lei ÷ 20 customers = 1,300 lei per new customer, within the costs included in the calculation.

The last figure is not automatically the business’s full acquisition cost. Sales team time, commissions or other relevant costs may be missing. And an inquiry has to be defined consistently: a submitted form is not necessarily a suitable opportunity.

If the close rate falls to 2.5%, 800 inquiries would be needed for the same objective. Keeping the 50 lei assumption, the media budget would become 40,000 lei. The calculation shows how sensitive the plan is to the sales process. It does not prove that the platforms can deliver that volume at the same cost.

We also check the time to sale. Inquiries from the last week of the month may turn into customers later. Comparing spend with customers has to allow for that lag.

How do you check whether the business can afford the investment?

The revenue a customer brings has to be set against what remains after the costs of providing the product or service. That contribution also has to cover customer acquisition, overheads and the result the company is aiming for.

Repeat purchasing can change the calculation, if there is data to support it. Hoping people will buy again is not worth the same as observing comparable groups of customers over a relevant period. And future revenue does not automatically pay today’s costs. We also check cash availability.

A feasible budget has to respect delivery capacity. If you can take on ten projects, a target of thirty can create delays and poor experiences. Sometimes the right objective is better selection of inquiries, higher project value or filling a slower period.

What if you have no historical data?

We build scenarios and set an investment limit the company can sustain. We choose a precise question: is there interest in the offer, which messages are understood, or where does the step from inquiry to sale break down?

A test needs a time frame, working measurement and criteria for continuing. At low volume, conclusions may remain indicative. We do not present a few conversions as a reliable estimate for the coming months.

Before launch, we define what we will check if results do not appear: the relevance of demand, the offer, the path through the website, the quality of inquiries and how the team responds. A budget decision is more useful when it also includes the conditions under which we revisit it.

Should you split the budget across every platform?

The choice depends on the audience and how they buy. A limited budget can better support one well-defined stage and a few relevant touchpoints than many underfunded activities.

A complete journey does not require paid presence everywhere. It can connect discovery on one platform to a convincing page, a sales conversation and suitable follow-up communication. Expanding makes sense when we know what role the next channel adds and who can support it.

What should you receive along with a budget recommendation?

A useful proposal explains the objective, the assumptions, the activities included, the separate costs, the resources needed from you and when the evaluation happens. It also shows what changes if you choose a different level of investment.

At NOT MORE., we can define this direction, produce the materials and implementations required, manage the promotion and track the agreed results. We can also contribute to a single stage, together with your team or existing partners.
